Manufacturing Agility – Is Flexibility Becoming More Important Than Capacity?

September 2026

One conversation we're having more and more often with bakery manufacturers is this:

"How do we invest in equipment today when we don't know what our production will look like in two or three years?"

It's a fair question.

The bakery industry has always adapted to change, but today's market feels different. Economic pressures, changing consumer purchasing habits and evolving customer contracts mean many manufacturers are finding it increasingly difficult to predict future production requirements with confidence.

Whether supplying retail, foodservice or food-to-go markets, businesses are being asked to react more quickly to changing product specifications, shorter production runs and new product development. That means flexibility is becoming just as valuable as production capacity.

We're finding that customers are no longer simply looking for equipment that produces one product exceptionally well. They're looking for machinery that gives them options.

  • Can it handle multiple product types?
  • Can it adapt to different batch sizes?
  • Can it support future contracts that don't even exist today?
  • Can it help reduce capital investment by replacing several dedicated machines?

These are becoming some of the most important questions during equipment selection.

We're seeing this trend right across the production process.

Depositing is a great example. The Hasborg Universal Max Depositor has been available through Brook Food in the UK for almost two years and has already helped several manufacturers increase the versatility of their production. With interchangeable depositing systems—including piston depositing, extrusion, sheeting and other specialist applications—it enables manufacturers to produce a wide range of products from a single platform while creating opportunities for shorter production runs, product development and future diversification.

The same applies to mixing.

Rather than purchasing dedicated mixers for individual product families, many manufacturers are now looking for equipment that can consistently produce a variety of doughs and batters from the same machine. The Polin Industrial mixer range, for example, offers selected models with interchangeable mixing tools, allowing spiral hooks and alternative beater configurations to be used on capacities of up to 500kg. It's another example of how equipment flexibility is becoming a key consideration when planning future investment.

For us, this isn't simply about selling machines.

It's about helping manufacturers build production facilities that are resilient, adaptable and ready to respond to whatever the market asks of them next.

Sometimes that means investing in brand-new technology. Sometimes it means specifying refurbished equipment that delivers exactly what's needed while making better use of available budgets. Every bakery is different, and every solution should be too.

At Brook Food, we believe every equipment investment should start with a conversation. Our bakery specialists work with manufacturers every day to understand production challenges and recommend practical solutions that support both current requirements and future growth.

We're interested to know whether you're seeing the same trend.

Are your equipment investment decisions becoming more focused on flexibility and future-proofing than simply increasing production capacity?

We'd love to hear your thoughts.
